    Cloud provider selection is the single highest-leverage infrastructure decision most organizations make. It's also the decision that's most often made badly — chosen by a CTO's LinkedIn network, by a single vendor's sales cycle, or by inertia from a startup-era default. The result is years of operational friction, avoidable spend, and migration pain when reality catches up.

This guide is the decision framework we actually use — not a generic feature comparison, but a structured way to think about workload realities, team capability, exit costs, and the parts of the TCO that vendor pricing pages don't show.

    Why Cloud Provider Selection Matters More Than Most Decisions

    Pick a Git host wrong, switch it in a weekend. Pick a cloud provider wrong, and you live with it for five years — or pay eight figures to move.

    The Decisions That Follow From Cloud Choice

    Your cloud provider decides, directly or indirectly:

    • Your Kubernetes runtime (EKS, GKE, AKS) — and therefore your networking model, IAM, and upgrade cadence
    • Your data warehousing and analytics stack (Redshift vs BigQuery vs Synapse)
    • Your managed service ecosystem and the glue that holds your platform together
    • Your compliance posture — FedRAMP, HIPAA BAA coverage, regional data residency
    • Your hiring market — AWS-first skills are the most plentiful; GCP and Azure talent pools are smaller and more specialized
    • Your exit cost when you eventually need to move — and you will, at least partially

    The second-order effects compound. A team that picked GCP in 2018 for BigQuery now has eight years of Terraform, IAM patterns, and muscle memory committed to Google's model. Changing providers isn't a migration — it's a platform rewrite.

    The Decision Framework: Five Questions That Actually Matter

    Skip the feature-matrix exercise. Feature parity has been effectively solved for 90% of workloads across AWS, GCP, and Azure since ~2020. What still varies — and what actually determines whether you'll be happy in three years — are the five questions below.

    1. What is the primary workload shape?

    Not "what do you do," but what's the dominant resource pattern:

    2. What's your team's existing depth?

    An organization whose senior engineers have 10 years of AWS experience will be more productive on AWS for their first two years than on a technically "better" alternative. Platform capability is a compounding asset — don't throw it away without a specific reason.

    When to stay with existing skills:

    • Your platform team is <20 engineers
    • You don't have a strategic reason to change providers
    • Migration would take more than one quarter of platform capacity

    When it's worth changing:

    • A specific workload genuinely runs meaningfully better elsewhere (e.g., BigQuery for a warehousing-heavy org)
    • Compliance or customer requirements mandate it
    • You're merging with a company on a different provider and one side has to move anyway

    3. What does your egress bill look like 3 years out?

    This is the cost that kills multi-cloud dreams. Egress pricing on all three major clouds is 10–50x higher than ingress or inter-region transfer, and it's the single biggest driver of cost overruns we've diagnosed.

    • AWS: $0.09/GB for first 10TB/month (internet), dropping with volume
    • GCP: similar structure, slight discounts for high volume
    • Azure: comparable, with Azure-specific data transfer zones

    Plan for egress from day one:

    • Model your data movement patterns at 3x your current traffic
    • Factor in DR replication, analytics extraction, CDN origin pulls
    • Get committed-use discounts or private-link arrangements negotiated before you need them

    We've seen organizations whose egress costs tripled in 18 months because a new feature moved large amounts of data cross-cloud. Don't be that team.

    4. What's your exit strategy?

    Every cloud decision should be made with a clear answer to "how would we leave?"

    Portability signals to look for:

    • Kubernetes-first architecture (portable across EKS, GKE, AKS)
    • Open standards: Postgres, Redis, Kafka instead of DynamoDB, Memorystore, Pub/Sub
    • IaC with provider-agnostic abstractions where possible
    • Object storage accessed via S3-compatible APIs (works for S3, GCS with interop mode, and Azure Blob via compatibility layers)

    Lock-in signals to go into deliberately, not accidentally:

    • Managed proprietary services (DynamoDB, Spanner, Cosmos DB)
    • Vendor-specific AI/ML platforms trained on their data ecosystem
    • Deep IAM integrations with organization identity

    Lock-in isn't bad — it's a trade. Pay the lock-in premium when the productivity gain is worth it, avoid it when the service is undifferentiated.

    5. What's your compliance and data-residency profile?

    • Healthcare (HIPAA): All three offer BAAs; AWS has the broadest list of HIPAA-eligible services
    • Financial services: Compliance capability is roughly equivalent; check regional coverage
    • Government (FedRAMP Moderate/High): AWS GovCloud leads; Azure Government is competitive; GCP is further behind
    • EU data residency (GDPR): All three have EU regions; watch for transit through US infrastructure
    • FedRAMP IL4/IL5/IL6: AWS and Azure are realistic; GCP's footprint is smaller

    If compliance is a hard requirement, it narrows the field before any other consideration matters.

    Provider-by-Provider Honest Assessment

    Amazon Web Services (AWS)

    Strengths:

    • Broadest service catalog (220+ services)
    • Deepest compliance and regulatory footprint
    • Largest talent pool — hiring AWS engineers is easiest
    • Strongest third-party ecosystem (Terraform providers, tooling, books)
    • Spot instance market is the most mature

    Weaknesses:

    • IAM is powerful but notoriously confusing — a common source of incidents
    • Console UX lags behind GCP meaningfully
    • Networking model is complex (VPC, TGW, Cloud WAN, Direct Connect)
    • Cost surprises are common; billing API is less approachable than GCP's

    Pick AWS when: default choice for most organizations; unbeatable when you need breadth, compliance, and hiring.

    Google Cloud Platform (GCP)

    Strengths:

    • BigQuery is genuinely best-in-class for analytics
    • GKE is the benchmark managed Kubernetes
    • Clean IAM model, better than AWS for most use cases
    • Lowest-friction CI/CD (Cloud Build, Artifact Registry)
    • Strongest ML/AI platform (Vertex AI, TPUs)
    • Global VPC spans regions — simpler networking

    Weaknesses:

    • Smaller service catalog
    • Smaller talent pool than AWS
    • Less mature enterprise sales and support for small customers
    • Historical wariness about GCP's commitment to long-lived products

    Pick GCP when: data warehousing is central; you want the best managed Kubernetes; team is smaller and values operational simplicity.

    Microsoft Azure

    Strengths:

    • Unmatched for Microsoft-stack orgs (AD, SQL Server, .NET, Windows)
    • Best hybrid story (Azure Arc, Azure Stack)
    • Strong enterprise sales and support relationship
    • Competitive compliance footprint

    Weaknesses:

    • Console and tooling consistency lags AWS and GCP
    • Some services feel like they're two generations behind equivalents (AKS vs GKE, Azure DevOps vs GitHub Actions)
    • Regional service availability is uneven

    Pick Azure when: you're a Microsoft shop; enterprise relationship already exists; Windows/AD workloads dominate.

    The Multi-Cloud Question

    Multi-cloud is overhyped. Most organizations that "do multi-cloud" are really doing single-cloud with a few secondary services — and that's fine.

    When multi-cloud makes sense:

    • Regulatory requirement (DR across providers)
    • Specific workload genuinely runs better elsewhere (analytics on GCP, compliance on AWS)
    • Strategic risk mitigation at enterprise scale
    • Customer-mandated provider choice (SaaS serving customers who insist on their preferred cloud)

    When it doesn't:

    • You want to "avoid lock-in" with no specific threat model
    • You're a startup or mid-market company
    • You don't have 10+ platform engineers to run two providers well

    The operational tax of multi-cloud — doubled training, doubled IaC patterns, inter-cloud networking, split monitoring — is real and often underestimated by the people mandating it.

    Best Practices for Making the Decision

    • Run a real bake-off, not a bake-off theater. Pick three representative workloads, deploy them on each candidate, measure cost and performance over 30 days. Paper comparisons miss too much.
    • Get pricing in writing before the final decision. Enterprise deals routinely include 20–40% committed-use discounts that never appear on public pricing pages.
    • Model 3-year TCO, not 1-year. Egress, support, training, IaC migration, and hiring premiums all compound.
    • Evaluate the ecosystem, not just the provider. Terraform providers, third-party tooling, Stack Overflow depth, your existing vendor integrations — all matter.
    • Talk to reference customers at your scale. Vendors will introduce you; ask the hard questions about incident response, cost surprises, and account-team churn.
    • Document the decision with explicit assumptions. Revisit annually. Cloud markets move — decisions that made sense in 2022 might not today.

    Common Pitfalls in Cloud Provider Selection

    1. "We picked AWS because that's what AWS said." Sales-led decisions are always suspicious. Always triangulate with two alternative vendors and independent practitioners.
    2. Ignoring the existing team. The best provider for a team that knows it is almost always the right choice for that team.
    3. Underestimating egress. The single biggest cost surprise we see, every time.
    4. Choosing multi-cloud as insurance. Insurance that doubles your operational cost every year isn't insurance.
    5. Picking GCP for BigQuery and nothing else. Unless data is central, the rest of GCP's ecosystem has to earn its place too.
    6. Ignoring hiring market realities. AWS engineers are 2–3x more plentiful than Azure or GCP specialists in most cities. This affects your 3-year roadmap.
    7. Skipping the compliance check until late. If you end up in a regulated industry, compliance eligibility can eliminate a provider overnight.

    Worked Example: Applying the Framework to a Data-Heavy B2B SaaS

    Here's how the framework applies to a common scenario: a data-heavy B2B SaaS running on AWS, where analytics workloads on Redshift are becoming the dominant cost and the team is wondering whether to move providers.

    Inputs to the decision:

    • Workload shape: heavy analytics + moderate microservices + small ML
    • Team: experienced on AWS, modest GCP experience
    • Egress: high — analytics results are extracted to customer data warehouses
    • Compliance: SOC 2, no heavy regulatory requirements
    • Exit posture: Kubernetes-first, Postgres-centric OLTP — generally portable

    What the framework points to: Hybrid, not a full migration. The analytics workload is where GCP's BigQuery genuinely outperforms Redshift; the rest of the stack has no reason to move. Connect the two via dedicated interconnect to keep egress costs bounded.

    What a hybrid setup like this typically achieves:

    • Significant reduction in analytics compute cost (BigQuery's pricing model rewards bursty analytics better than Redshift's reserved capacity model)
    • Faster developer loop on analytics work — BigQuery's SQL surface and UI tooling is more approachable
    • Net cloud bill reduction even after accounting for interconnect and duplicated tooling
    • Some new operational complexity: two providers means two sets of IaC, two IAM models, two on-call playbooks

    What the framework explicitly argues against: A full GCP migration. The existing AWS skills, ecosystem, and compliance footprint are worth more than full consolidation would be.
